What Layer 4 actually is

Layer 4 is the shape of the full sales conversation. Every closable call moves through five named movements: Vision, Identify, Validate, Impact, Decision. Each movement has a signature entry and exit. Skip a movement and the close leaks — predictably, in a way that looks like a different objection but is actually structural. The "let me think about it" stall, the ghost-after-proposal, the feature-tour demo that goes nowhere all trace to a missing movement.

Named concepts at Layer 4

Each concept has a precise definition in the full glossary. The ones below are the ones worth knowing cold.

Where Layer 4 breaks

Every deal dying at Layer 4 dies in one of a small number of structural ways. Watch for these patterns in your own calls.

  • The feature-tour demo — skipping Identify and Translate, jumping straight from Open to a Prescribe that has no anchor
  • The "let me think about it" stall — Validate was skipped, so the prospect left with facts but no felt gap
  • The ghost-after-proposal — Decision was never earned, just asked for
  • Multi-stakeholder deal collapse — Validate never got built into artifacts the champion could carry into internal meetings
